Overview

Every SEO team faces more opportunities than resources allow. Prioritizing the right projects determines whether your SEO program delivers incremental gains or transformative growth. This playbook provides a framework for evaluating, scoring, and sequencing SEO initiatives.

Step 1: Build Your Opportunity Backlog

Gather all potential SEO projects from these sources:

  1. Technical SEO audit findings (crawl errors, speed issues, schema gaps)
  2. Content gap analysis results (keywords competitors rank for that you do not)
  3. Backlink opportunities (sites linking to competitors but not you)
  4. Google Search Console insights (high-impression/low-CTR queries, indexing issues)
  5. Stakeholder requests (product team, content team, leadership)
  6. Industry changes (algorithm updates, new SERP features, emerging trends)

Step 2: Score Each Project

Rate every project on three dimensions using a 1-5 scale:

Impact (1-5)

Multiply: Impact x Effort x Confidence = Priority Score (max 125)

Step 3: Categorize Projects

Step 4: Create Your Quarterly Roadmap

  1. Select 3-5 “Do first” projects for immediate execution.
  2. Identify 5-8 “Plan next” projects for the quarter.
  3. Balance the mix: include at least one technical fix, one content initiative, and one link building effort.
  4. Assign owners and deadlines to each project.
  5. Define success metrics for each project before work begins.

Step 5: Execute with Accountability

  1. Review project progress weekly in a 15-minute standup.
  2. Update the priority backlog monthly as new data comes in.
  3. Rescore projects when circumstances change (algorithm updates, traffic shifts).
  4. Document results of completed projects to improve future scoring accuracy.

Step 6: Report on Prioritization Effectiveness

Track these metrics quarterly:

  • Percentage of “Do first” projects completed on time
  • Actual traffic impact of completed projects versus predicted impact
  • Scoring accuracy (did high-scored projects deliver high results?)
  • Time from project identification to completion
  • Total organic traffic growth attributed to prioritized projects
